Imagine this: you walk into work tomorrow and the “new hire” isn’t a person. It’s an AI agent assigned to your team, with a seat at the table, tasks on the dashboard, and access to your data. Sound futuristic?
Maybe.
But in many workplaces, it’s closer than you think.
AI is shifting team dynamics in profound ways. It’s raising questions about trust, credit, and collaboration. It’s also forcing leaders to redefine what “team” means. I want to explore this with you, not to prescribe answers, but to provoke new thinking.
The Rise of AI as Teammate (and What That Disrupts)
Recent research is already pointing to the ways AI is more than just a tool. It’s becoming a de facto team member. In one randomized experiment, teams augmented with generative AI significantly outperformed those relying only on human collaboration. That suggests that AI may, under certain conditions, complement traditional human roles.
At the same time, in human-AI team studies, AI interventions shift what teams talk about and how they internalize language, even when members distrust the AI. In other words, AI can reshape the internal dynamics of a group, influencing shared attention and thought patterns.
But with that shift come real tensions. Who gets credit when success emerges? Who bears blame when things go wrong? And how do you build trust with a teammate who isn’t human?
Trust, Weight, and the Role of AI in Decision Making
One lens we can use is how humans allocate “weight” to AI in joint decision making.
A recent study published in Frontiers in Organizational Psychology (2025) found that trust in AI correlates directly with how much decision “weight” humans assign to AI agents, with willingness to collaborate serving as a key mediator. In simpler terms: the more you trust AI, the more you let it influence decisions.
However, that trust is not unconditional.
When participants perceived the AI as possessing a sense of “free will” or autonomy, the relationship between trust and collaboration weakened, suggesting that control and predictability remain foundational to confidence in machine teammates.
Another study, published in The TQM Journal by Emerald Publishing (2023), asked the provocative question: “My colleague is an AI, who do you trust?” The researchers found that trust remains a central hinge for success in human-AI teams, but the criteria differ.
When evaluating humans, we prioritize integrity, empathy, and reciprocity. When evaluating AI, we emphasize reliability, transparency, and consistency.
So AI is not simply another tool. It changes the social contract inside a team. It demands a different kind of relational accounting.
Redefining Teams Through Clarity
One of my core concepts is that complexity requires clarity, not in the sense of simplistic answers, but clarity in how we define structures, expectations, roles, and boundaries. When AI becomes a “colleague,” leaders must extend that clarity not only to people, but to the machines that interface with people.
What does it mean to define an AI’s “role,” “rights,” “accountabilities,” and “access”?
If AI contributes, what credit or visibility does it earn? If it errs, how do you investigate fault? How do you surface ambiguity in joint human-AI decisions? Leaders must build clarity not just around workflows, but around relational norms.
This doesn’t mean prescribing the “right” answer. It means asking better questions. As a leader, you might ask:
* Would I assign an AI as a teammate on my org chart?
* When AI produces insight that human colleagues did not, how do I surface and credit that input?
* When AI conflicts with humans, whose argument do I privilege? Under what conditions?
* How do I create feedback loops so that my human team can push back on AI recommendations gracefully?
The answers may differ in every organization. But without clarity, you risk hidden friction, resentment, or disuse of AI capabilities.
Two Illustrations
1. Credit tension
A data analytics team using an AI model identifies a new market segment the human team had overlooked. The leader publicly credits the human analysts, but not the AI, even though its pattern recognition skills drove the insight. The risk here is that, over time, team members may under-value the AI’s contributions or shut out its signals.
2. Conflict resolution
In a hiring decision, AI ranking differs from human intuition. If the human votes override the AI without documented rationale, the team never understands when or why to heed AI. A future similar candidate might be ignored by both AI and people, even if data supported them.
These kinds of tensions aren’t hypothetical. They exist today in organizations experimenting with human-AI collaboration.

I want to invite you to think about these scenarios in your world: if an AI is your colleague, what does that change about leadership? What does it challenge about trust, recognition, and workflow? What does it demand for clarity?
What if clarity of role and boundary is as critical with machines as it is with humans?
